Virtual CFO

How Much Does a Virtual CFO Cost in India? (2026 Pricing Guide)

A virtual CFO in India typically costs between ₹50,000 and ₹3 lakh a month on retainer, depending on your revenue, how many days a week you need, and how much strategic work is involved. At the low end, bookkeeping-style "virtual CFO" packages are offered for ₹10,000 to ₹25,000 a month, but they usually cover accounting and compliance rather than real CFO work. One-off projects such as a financial model, fundraise preparation or a bank limit proposal are commonly priced at ₹2 lakh to ₹10 lakh. These are broad market ranges from publicly published pricing, not fixed rates, and GST at 18% is usually charged on top. For most companies with ₹5 Cr to ₹200 Cr of revenue, a virtual CFO costs a fraction of a full-time CFO's total cost.

If you're a founder weighing whether to bring in senior finance help, price is usually the first question. The honest answer is that "virtual CFO" covers very different services, from monthly bookkeeping to hands-on fundraising and lender negotiations. This guide explains the pricing models, what drives cost, how it compares with a full-time hire, and how to judge whether the fee is worth it.

The main pricing models

Ranges are indicative, drawn from pricing that providers publish publicly, and exclude GST.
ModelHow it's pricedTypical market range in IndiaBest for
Monthly retainerFixed monthly fee for an agreed scope and time commitment₹50,000 to ₹3 lakh a monthOngoing finance leadership, MIS, cash management, board and lender reporting
Bookkeeping-style packageFixed monthly fee, mostly accounting and compliance₹10,000 to ₹25,000 a monthVery early-stage businesses that mainly need clean books and filings
Project-basedFixed fee for a defined deliverable₹2 lakh to ₹10 lakh a projectFinancial model, fundraise preparation, bank or NBFC limit proposal, due diligence readiness
Fundraise or success feeRetainer plus a percentage of funds raised, or a fixed fee on closingVaries widely; agreed case by caseEquity or debt raises where the CFO runs the process

Monthly retainer

This is the most common model. You pay a fixed fee each month for an agreed scope, such as monthly MIS, a 13-week cash flow forecast, budgeting, lender and investor reporting, and a set number of days or hours. Retainers are usually tiered by time commitment, from a few days a month for advisory work to several days a week for an embedded CFO.

Project-based

Useful when you need a specific piece of work done well, such as a financial model, a CMA report and bank proposal for a working capital limit, a data room for due diligence, or a finance function set-up. Fees depend on complexity and timelines.

Fundraise or success fee

Some advisers charge a fee linked to money raised. If you consider this, be clear about what counts as "raised", whether the fee applies to investors or lenders you brought in yourself, and how it interacts with any retainer.

What drives the cost

  • Revenue and complexity: a ₹150 Cr business with multiple entities, GST registrations and lenders needs far more than a ₹10 Cr single-entity startup.
  • Time commitment: a few days a month for oversight costs much less than two to four days a week of hands-on work.
  • Scope: MIS and cash flow only, or also budgeting, bank limits and CMA, fundraising, investor relations, audits and compliance oversight.
  • State of your books:if accounting is behind or unreliable, expect clean-up work, either from the CFO's team or a separate accountant.
  • Seniority and track record: a CFO who has raised capital and managed lenders in your sector commands a higher fee.
  • Urgency: a fundraise or lender deadline in weeks rather than months usually costs more.

Virtual CFO vs full-time CFO: the cost comparison

A full-time CFO's cost is much more than salary. Recruiting fees, ESOPs, benefits and the time to hire all add up.

ESOPsOften a meaningful grantUsually none

ItemFull-time CFO (illustrative)Virtual CFO (illustrative)
Annual fixed pay / retainer₹60 lakh CTC₹2 lakh a month × 12 = ₹24 lakh
Recruiting fee (assumed 15% of CTC)₹9 lakhNil
Bonus and benefits (assumed)₹6 lakhNil
Year 1 cash cost₹75 lakh₹24 lakh
ESOP grantAdditional equity dilutionNil

In this example, the virtual CFO costs roughly a third of the full-time hire in cash in the first year, without the equity. The trade-off is time: a full-time CFO is in the business every day, while a virtual CFO works to an agreed schedule. For many companies in the ₹5 Cr to ₹200 Cr range, a virtual or fractional CFO is the right step until the business is large or complex enough to need a full-time leader.

How to evaluate the ROI

A virtual CFO should pay for themselves. Look for value in:

A simple test: list the two or three outcomes you want in the next 12 months, estimate their value in rupees, and compare that with the annual fee.

Red flags when hiring a virtual CFO

  • Bookkeeping sold as CFO work.If the scope is mostly data entry and filings, it isn't CFO-level support.
  • Vague scope. No clear deliverables, time commitment or response times.
  • No relevant experience. No track record of raising capital, working with lenders or running finance at a company like yours.
  • Large success fees on money you'd raise anyway.
  • Junior staff doing all the work behind a senior name.
  • Long lock-inswith no exit if it isn't working.
  • No confidentiality or conflict-of-interest terms.

A note on GST

Virtual CFO services are professional services, and GST at 18% is generally charged on top of the quoted fee. If your business is GST-registered and uses the service for business purposes, you can usually claim input tax credit, which reduces the real cost. Confirm with your tax adviser for your situation.

FAQs

How much does a virtual CFO cost per month in India?

Retainers for genuine CFO-level work commonly range from about ₹50,000 to ₹3 lakh a month, depending on revenue, scope and time commitment. Bookkeeping-style packages can be as low as ₹10,000 to ₹25,000 a month. GST is usually extra.

Is a virtual CFO the same as a fractional CFO?

The terms are often used interchangeably. Both mean a senior finance professional working part-time for your business. Some providers use "virtual CFO" for remote or lighter-touch services, so check the actual scope rather than the label.

Is a virtual CFO worth it for a ₹10 Cr business?

Often, yes, if you're planning to raise funds or borrow, if cash is tight, or if you don't trust your numbers. The key is matching scope and time to what you need, rather than paying for a full-time leader too early.

What's the difference between a virtual CFO and a chartered accountant firm?

A CA firm typically handles accounting, audit, tax and compliance. A virtual CFO focuses on financial strategy, cash management, reporting, fundraising and lender relationships, and works with your accountants rather than replacing them.

Can a virtual CFO help raise debt or equity?

Yes. Many virtual CFOs prepare financial models, projections, CMA data and data rooms, and manage conversations with banks, NBFCs and investors. Clarify upfront whether fundraising is part of the retainer or charged separately.

When should I move to a full-time CFO?

Usually when finance needs daily senior attention: multiple entities, a large finance team, frequent fundraising, or preparation for an IPO. Many companies use a virtual or fractional CFO until then, and some keep one alongside a full-time finance head.
